True North Industrial Advisors

One Starting Point.
Two Paths. Two Outcomes.

Many growing shops reach the same crossroads. What happens next depends on the operating system they build.

Chaos

Unpredictable.
Expensive.

The True North Way

Control

Standards.Visibility.

Ownership

Accountability.Decision rights.

Flow

Create systems.Build momentum.

Profit

Expose economics.Prioritize value.

Scale

Prepare to scale.Invest deliberately.

The Danger Zone

Confusion

No clarity.No standards.

Dependence

Everyone waitsfor answers.

Blockage

Bottlenecks.Firefighting.

Loss

Margin erosion.Waste.

Shrinkage

Burnout.Stalled growth.

The Real Problem

Owner-dependent shops struggle to scale.

When every decision has to climb back to the owner, work slows down, people disengage, and money leaks through invisible cracks.

Bad systems create dependence.
Good systems create ownership.

Owner Pain

The owner becomes the operating system.

Firefighting Days

Approvals, interruptions, and emergency decisions consume the owner’s day.

Hidden Margin Leaks

COGS, labor drag, rework, scrap, and inventory costs are guessed at, not seen.

Guess-Based Decisions

No real data or visibility. Decisions are based on hunches, not facts.

Automation Desperation

New tools, AI, and automation are chased before the system is stable.

No Scaling Room

Every new order creates more dependence on the owner, not more capacity.

Worker Pain

The team loses ownership of the work.

Waiting Culture

People pause for answers because ownership, standards, and decision rights are unclear.

Low Ownership

Teams are not allowed to improve their areas. Pride fades and work turns reactive.

Low Morale

It is hard to stay invested when contributions do not seem to change the system.

Workarounds Become Normal

Bottlenecks and slow handoffs lead to shortcuts that stick.

Turnover Pressure

Good people get tired of the chaos. Hiring becomes a constant grind.

The 4-Phase System

The right fixes,
in the right order.

The four phases are a readiness sequence. Each engagement is separately scoped, and the work starts where the evidence says it should.

01

Workplace Control

Foundation Control

Order, ownership, discipline.

Principle

Build control at the workstation.

Focus areas
  • workplace organization and clear ownership
  • standard work and baseline KPIs
  • daily review and improvement routines

Intended operating outcomeWorkplace order, clearer ownership, repeatable work, baseline performance visibility, and a practical improvement routine.

02

Material Flow Control

Flow Control

Inventory signals and pull systems.

Principle

No guesswork.

Focus areas
  • Kanban signals and reorder points
  • WIP and buffer inventory control
  • material visibility and shop-floor triggers

Intended operating outcomeFewer stockouts, less overstock, less rush purchasing, and steadier movement.

03

Fix the Process

Profit Engineering

Cost clarity and bottleneck removal.

Principle

Understand the process before investing.

Focus areas
  • COGS visibility and operational cost-gap analysis
  • labor studies and operator interviews
  • bottleneck and pipeline flow analysis

Intended operating outcomeThe most expensive inefficiencies become visible, prioritized, and fixable.

04

Automation & Scale

Automation & Scale

Technology that multiplies efficiency.

Principle

No gimmicks.

Focus areas
  • automation readiness and cost/benefit analysis
  • shop ripple-effect planning
  • resources, training, and vendor alignment

Intended operating outcomeAutomation is used to multiply what works, not hide what is broken.

True North provides operational advisory, facilitation, analysis, documentation, coaching, and training within written scope. The client remains responsible for implementation, equipment operation, engineering decisions, workplace safety and compliance, production decisions, and final operational choices. Specialized technical work remains with qualified specialists.

Start With Clarity

Start with a Shop Efficiency Audit.

A limited operational diagnostic of specifically scoped areas in your shop. We review available operating information, observe the work onsite, and identify material inefficiencies, constraints, waste, and improvement opportunities without turning the Audit into an implementation project.

Use available operating information, onsite observation, and brief interviews to prioritize what deserves attention next. The Audit produces a findings report, constraint map, prioritized opportunities, and a recommended improvement roadmap. Preliminary financial-impact or ROI opportunities are included only when reasonably supportable using company-provided data.

Audit offer sheet

Scope refined before engagement

What we examine

  • workflow, bottlenecks, and material constraints
  • workstations, layout, WIP, and material flow
  • labor and process efficiency
  • available KPIs, OEE, scrap, rework, and cycle-time data
  • high-level cost drivers supported by available information

What you receive

  • Shop Efficiency Audit Findings Report
  • bottleneck and constraint map
  • prioritized waste and improvement-opportunity list
  • preliminary financial-impact or ROI opportunities when supportable
  • recommended improvement roadmap and next-phase recommendation, if appropriate

Typical format

  • one remote kickoff meeting
  • approximately 1–2 onsite business days
  • up to six brief manager, supervisor, or operator interviews
  • one remote findings review
  • bounded to the areas defined in the engagement

Why True North
starts with diagnosis.

The Audit uses sampling, observation, interviews, and available company information to identify material constraints and improvement opportunities within the agreed scope.
Operator-ledBuilt from shop-floor reality, not theory.
SequencedControl first, flow second, profit before scale.
AdvisoryAutomation readiness, not automation hype.
ClearA credible starting point before major spend.
